The problem nobody solved

Every Bitcoin marketplace has the same flaw. The money might be decentralized, but the communication isn’t. Bisq routes through Tor but maintains a network. RoboSats uses Lightning but coordinators see your messages. HodlHodl stores conversations on their servers.

The trade is only as private as its weakest link. And the weakest link has always been the chat.

Until now.

What we built

SatoshiMarket is a peer-to-peer marketplace that runs as a Fedi Mini-App on Fedimint ecash. Every trade is protected by a 2-of-3 Shamir Secret Sharing escrow. The server mathematically cannot access your sats — not as a policy, but as cryptography.

Last week we shipped Bill Pay — a feature that lets anyone lock sats in escrow while a community volunteer pays their real-world bill with fiat. Electricity, phone, rent, school fees. The volunteer shows proof, the bill poster confirms, sats are released. No bank. No exchange. No off-ramp. Just your community taking care of you.

And then something unexpected happened.

I posted about SatoshiMarket in the Keet Bitcoin room — 12,000 devices strong. Keet is the P2P chat app built by Holepunch, backed by Tether and Bitfinex. No servers. Messages travel device-to-device. Encrypted. Unstoppable.

Mathias Buus — Mafintosh — the CEO of Holepunch and one of the most respected P2P engineers alive, saw the post. He DMed me directly on Keet.

His response:

“yea it’s NUTS.”

Then:

“let’s change that.”

The integration

SatoshiMarket now has a direct Keet integration. Inside every active escrow, there is a “Chat on Keet” button that opens a dedicated SatoshiMarket Trades room on Keet. Traders coordinate their deals over pure P2P communication. No server involved. No metadata stored. No middleman for the money or the conversation.

Think about what that stack looks like:

Fedimint handles the money. Ecash. Non-custodial. Community-governed.

Shamir Secret Sharing protects the escrow. Three shares, two needed. The server holds one encrypted share and cannot reconstruct anything alone.

Keet / Holepunch handles the communication. Device-to-device. Encrypted. Built on Hypercore — the same technology that powered BitTorrent for 40 million users.

Commerce that cannot be stopped. Communication that cannot be intercepted. Money that cannot be seized.

Bill Pay: the front door

We chose Bill Pay as the killer feature for a reason. Everyone has bills. Not everyone understands Lightning channels or UTXOs. But everyone understands “I need my electricity paid.”

Onboarding (one time):

  1. Install Fedi from your app store

  2. Scan the QR code or tap the link

  3. Press “Get Started”

  4. You’re in. Wallet ready. Community connected.

Bill Pay (every time):

  1. Post your bill details and lock your sats

  2. A community volunteer pays your bill with fiat

  3. They share proof in the encrypted chat

  4. You confirm. They get the sats. Done.

The onboarding is 3 taps. The trade is 4 steps. That’s it. No registration, no KYC, no email, no username. Just Bitcoin and your community.

19 payment methods supported: M-Pesa, Cash App, Zelle, Revolut, PIX, Wave, Orange Money, MTN MoMo, UPI, GCash, and more. Works in Africa, Latin America, Southeast Asia, Europe — anywhere communities exist.

Premium rates incentivize volunteers. Pay a $30 bill, earn $33 worth of sats. The community takes care of itself.

What comes next

This is Phase 1. Here is the roadmap:

Phase 2: Per-trade Keet rooms. Each escrow gets its own private P2P channel. Only buyer, seller, and arbiter can join. Messages never exist on any server.

Phase 3: Listing broadcasts via Keet rooms. New listings propagate through the Holepunch swarm instead of Matrix servers. Zero infrastructure dependency.

Phase 4: Full Pear Runtime app. SatoshiMarket itself becomes a P2P application. Listings stored on Hypercore. Escrow negotiated device-to-device. The web server becomes completely optional.

The endgame: a marketplace with no server, no domain, no single point of failure, and no way to shut it down. The escrow math stays the same. The Shamir shares just travel over Hypercore streams instead of HTTPS.

SatoshiMarket is not built for individuals maximizing profit. It is built for communities taking care of each other. Pay your neighbor’s phone bill. Lend sats to a friend. Buy a t-shirt from someone in your federation. Resolve disputes through community arbiters who know both parties.

This is what Bitcoin was supposed to be. Peer-to-peer electronic cash. We just took it literally.
